Les outils du change management - Piloter le changement avec les bons outils

Tools for change management

Piloter le changement avec les bons outils

Which tools to drive change management in the company?

Change management in an organization refers to a project to adopt new business tools and processes. It is at the same time a methodology, stages and a reason for being without end. Continuity, through evolution and improvement, accompanies permanent change. This is why it is so important to manage change well and to perpetuate it, to save time, money and compliance.
Olivier Jullian, founder of OJC Conseil, sheds light on change management with philosophy, strategy and the right tools.

What is change management?

Change management in a company is the adoption of new business processes and/or tools. These can be an ERP, an HRIS tool, a purchasing software, a CRM…

This change is usually :

  • Strategic for the entity.
  • Costly in human time and budget.
  • Profitable in the medium and long term.
  • Durable and to be perpetuated.

Also, initiating a change in an organization is not done lightly and must become a reason to be, based on gains at all levels, in :

  • Time: efficiency and productivity of employees.
  • Money: savings for the company.
  • Compliance: control of security, control… whether it be import rules, environmental, social, etc.

It must be validated by an efficient business case, measured by a significant and sustainable ROI, to enter into an endless optimization. We talk about a roadmap of change over time.

How to prepare for change management?

“Mapping the impacts of change management, before initiating it, is essential”, as Olivier Jullian explains. This preparatory step is key, because it analyzes and defines the :

  • Transformed processes.
  • Systems involved.
  • Users involved.

Like the outline of a roadmap, it then allows us to evaluate the needs in terms of:

  • Communication.
  • Training.
  • Measurement of the level of adoption (KPI).

At this first stage, the issues must be understood by the company: this is the knowledge of the change. The entity must also ensure that it has the right tools, internally or externally, to manage it over time.

How to lead the change?

For Olivier Jullian, “the change management toolbox is 50% communication, 50% training and adoption metrics“.

The purpose of communication is to mobilize, present the gains and impacts… so that change becomes a reason for the organization to exist. It is about raising awareness and acceptance of change management among all internal and external stakeholders.

Training allows for the development of skills and supports employees in the change process, through the adoption of new processes and business tools.

As for metrics, they are the cursor of adoption, of efforts to be made and of successes.

In this dynamic, the use of a Digital Adoption Platform (or DAP) combines communication and training in a single tool. The latter ensures immediate support for teams and the onboarding of new employees (turnover, recruitment), via information sharing.

As Olivier Jullian points out, “there are usually communication tools and training tools, but rarely both“. Knowmore’s K-NOW federates the two, adding communication to training in a DAP.

What tools are needed to manage communication and training for change?

If communication and training are essential to the success of the change, they require a constant presence, and therefore a plan and tools.

Communication explains, gives a vision of the project, creates user groups, promotes ambassadors, relays successes on internal social networks, organizes seminars or events… It follows an information strategy via all relevant channels.
According to Olivier Jullian, « it is inexpensive and effective. It is the voice of change and of the evolving corporate culture. » Communication is an expertise of OJC Conseil, which combines an outside view, pragmatism, benevolence and efficiency.

Training helps in the adoption of new business tools and processes. Face-to-face, remote or hybrid, in learning by doing mode for greater efficiency. It accelerates the adoption of the chosen digital solutions and methodologies.

In change management, communication and training never stop, progress…

How to measure change management?

Change management, in the long term, requires its measurement via KPIs of change management, quality management… Through these analytical notions, there are:

  • Effective change: this is the adoption or the quantitative (user adoption),
  • The added value of the change: this is agility or quality (operational performance, ROI).

Our K-VALUE solution maps usage and gives business teams the keys to take the appropriate corrective actions to improve the user experience of your HRIS tool. They include training, enrichment of guidance, improvement of application settings, review of business processes…

In the end, the new processes put in place only work if they replace the old ones. The user adoption ratio is the indicator to follow, as is productivity, return on investment, etc.

Kurt Lewin summarizes change management in three stages:

  • Unfreeze, as in thawing or preparing for the implementation of new tools and processes.
  • Change. This is the actual change and the implementation of new tools and/or processes.
  • Refreeze, which illustrates the stabilization of the change and its lasting consolidation.
In this vision, we can see the importance of communication, training and metrics!
As for the benefits of change in an organization, they can be summarized by a shared vision, proven operational performance, and a high ROI… to be achieved over time.
